You just wired $85,000 to a contract manufacturer for injection molds, test fixtures, and firmware programming on your first production run. Your bookkeeper's instinct is to post it straight to an expense account and move on. That single journal entry can wipe out your profit for the quarter — and it's very likely wrong.
Non-recurring engineering (NRE) costs are one of the most misunderstood line items in private-label and contract-electronics manufacturing. They're also one of the biggest checks a small brand will ever write before selling a single unit. Getting the accounting right isn't a technicality — it changes what your P&L says about whether your business is actually profitable.
What NRE Actually Covers
If you're launching a private-label electronics product — a smart home gadget, a consumer device, a piece of connected hardware — your contract manufacturer or electronics manufacturing services (EMS) provider will quote you two very different kinds of cost:
- Recurring costs: the per-unit price you pay every time you order product — components, assembly labor, packaging.
- Non-recurring engineering (NRE) costs: the one-time development work required before that per-unit price is even possible.
NRE typically includes:
- Molds and tooling — plastic injection molds for housings and enclosures, sheet metal stamping tools, die-cast molds for metal components
- PCB development — stencils, artwork, press-fit tooling, programming fixtures for populating circuit boards
- Test development — custom test fixtures and procedures to validate every unit coming off the line
- Firmware and software programming — the embedded code that makes the device function
- Design and engineering labor — the manufacturer's own engineering time spent adapting your design for their production line
None of this is optional overhead you can negotiate away. It's the price of admission for having a manufacturer build your product instead of a generic one. On a real production run, NRE for a moderately complex private-label electronic device commonly lands between $50,000 and $200,000, driven mostly by tooling complexity — a large steel injection mold for high-volume runs can exceed $100,000 on its own, while simpler aluminum prototype tooling for low-volume work might run $1,500 to $5,000.
Two Ways Manufacturers Bill You for It
Contract manufacturers generally structure NRE one of two ways, and the difference matters for your cash flow planning as much as your books:
- A one-time upfront fee. You pay the full NRE amount as a separate line item before production starts. You own more leverage and, depending on the contract, may own the tooling outright.
- Amortized into unit cost. The manufacturer spreads the NRE across your first production run (or several runs) and embeds it in a higher per-unit price. Your upfront cash outlay is lower, but your early unit economics look worse than your steady-state margin will be.
Read your manufacturing agreement carefully on tooling ownership. If you paid for the mold, you should own it — and be able to take it to a different manufacturer if the relationship sours. Ambiguous contracts have left more than one small brand with tooling they paid for but can't retrieve.
Why Expensing It All on Day One Is the Wrong Call
Here's the accounting mistake that trips up founders coming from a software or services background: treating a $120,000 NRE bill as a normal operating expense in the month you paid it.
Under GAAP, design and development costs for molds, dies, and tools generally get capitalized as a fixed asset, not expensed immediately — unless the work involves genuinely new technology, in which case expensing at the time incurred is appropriate. For a standard consumer electronics product using established manufacturing processes, that exception rarely applies. The mold is a physical, multi-year asset. It belongs on your balance sheet, not buried in a single month's expense line.
The practical effect of getting this wrong is dramatic. Say you spend $100,000 on tooling and your first production run nets $150,000 in revenue. Expense the tooling all at once and your books show a razor-thin or negative margin quarter — which might spook a lender, an investor, or you into thinking the product doesn't work. Capitalize it and amortize it properly over the units it produces, and the same quarter shows a healthy, representative margin, because the tooling cost is spread across every unit it will ever help you make — not just the first batch.
Amortizing Over the Production Run, Not the Calendar
Once you've capitalized tooling and mold costs, the next question is how to spread them out — and this is where private-label manufacturing accounting departs from typical fixed-asset depreciation.
A mold doesn't wear out on a calendar schedule; it wears out with use. That makes the units-of-production method the right tool here rather than straight-line depreciation over a fixed number of years. You estimate the total number of units the tooling is expected to produce over its useful life (your manufacturer can usually tell you the mold's rated cycle life), then expense a proportional slice of the NRE cost with every unit you actually produce.
For example: $100,000 in tooling rated for 500,000 total units works out to $0.20 of amortization per unit. Produce 20,000 units in your first run, and $4,000 of the tooling cost flows into that period's cost of goods sold — not the full $100,000. Your unit economics stay accurate whether you sell 5,000 units in month one or ramp to 50,000 by month six.
This is also the method that best survives a slower-than-expected launch. If sales are soft and you only produce a third of the units you projected, straight-line depreciation would have already expensed tooling costs against revenue that never showed up, while units-of-production naturally scales down with you.
Firmware Gets Different Treatment Than the Mold
Here's a nuance that catches even experienced operators off guard: the firmware line item in your NRE quote is not accounted for the same way as the mold line item next to it, especially on the tax side.
Physical tooling — molds, dies, stamping tools — is a fixed asset, full stop. Firmware and embedded software development costs, on the other hand, generally fall under the tax rules for software development (Internal Revenue Code Section 174). Recent legislative changes restored the option to immediately expense domestic software and firmware development costs in the year incurred, rather than requiring multi-year capitalization — though you can still elect to amortize them over a minimum 60-month period if that better matches your revenue recognition. Firmware developed by a foreign contractor is treated differently and generally still requires 15-year amortization.
Practically: don't let your manufacturer's single "NRE" invoice total get booked as one undifferentiated blob. Ask for a cost breakdown — tooling and molds separately from firmware and software — before you record the transaction. Your tax preparer needs that split to apply the right treatment to each piece, and getting it wrong in either direction either understates your current-year deduction or overstates it in a way that draws IRS attention.
Building NRE Into Your Cash Flow Plan
The accounting treatment is only half the problem. The bigger operational risk is cash flow: NRE is due before you have a product to sell, on top of the inventory, packaging, and marketing spend that private-label brands already have to fund upfront. NRE itself is usually a modest share of total manufacturing spend, but it lands as a lump sum at the worst possible moment in your cash cycle — after you've committed to the manufacturer, before your first dollar of revenue arrives.
A few things that consistently save private-label founders from a cash crunch:
- Get the NRE quote itemized and in writing before you sign, so there's no surprise "engineering change" invoice mid-project.
- Model the NRE payment as its own cash flow event, separate from your recurring per-unit costs, in whatever forecast you're using to plan the launch.
- Negotiate milestone-based payment, tying tooling payments to design approval, first-article inspection, and production sign-off rather than one lump sum at kickoff — it spreads the cash outlay and gives you leverage if something goes wrong mid-development.
- Confirm minimum order quantities alongside the NRE quote. A cheaper NRE fee that comes bundled with a high MOQ can cost you more in tied-up inventory cash than a higher NRE fee with a manufacturer willing to run smaller batches.
